Lesson 1: The Problem Matters More Than the Technology
The most successful AI projects started with a specific, well-understood business problem. Not “we should do something with AI” but “our customer service team spends 35% of their time answering the same twelve questions, and it’s costing us $200,000 a year.”
When the problem is clear, the solution is easier to evaluate. Did we reduce those repetitive queries? By how much? What did it save? These are answerable questions.
The projects that struggled — and there were many — started with the technology and went looking for a problem. Someone saw a demo, got excited, and commissioned a proof of concept without asking whether the business actually needed it. Six months and $150,000 later, the POC sat on a shelf because nobody could articulate what success looked like.
Lesson 2: Data Quality Is the Real Bottleneck
Every AI vendor will tell you their model is impressive. And many are. But models are only as good as the data feeding them. This year, we watched multiple projects stall because the underlying data was messy, incomplete, or trapped in systems that couldn’t talk to each other.
One manufacturing firm spent three months trying to build a predictive maintenance model before realising their equipment data was logged inconsistently across four different spreadsheets, two databases, and a paper logbook. The AI project became a data cleanup project, which honestly delivered more value anyway.
If you’re planning an AI initiative for 2026, start by auditing your data. Not with an expensive consultant — just get your team to answer some basic questions. Where does the data live? How consistent is it? How current? If the answers are vague, that’s where your effort should go first.
Lesson 3: Internal Champions Make or Break Projects
Technology doesn’t implement itself. Every successful AI project we saw had at least one person inside the organisation who genuinely understood both the technology and the business context, and who had the authority (or at least the influence) to push things forward when obstacles appeared.
Without that champion, projects drift. Decisions get delayed. Integration challenges become excuses to pause. Vendors lose momentum. Stakeholders lose interest.
The best champions aren’t necessarily the most technical people. They’re the ones who can translate between the data science team and the operations manager, who can explain to the board why this matters without resorting to hype.
Firms that provide business AI solutions often emphasise this point — the technology is the easier part. Getting organisational buy-in and sustained attention is the harder, more important work.
Lesson 4: Start Smaller Than You Think
The projects that delivered value fastest were almost always smaller in scope than what was originally proposed. A chatbot handling one category of customer enquiry. An AI tool screening one type of document. A prediction model for one product line.
Ambition is fine at the strategy level. At the implementation level, narrow scope wins. You can always expand after you’ve proven the concept works, the data flows correctly, and the team knows how to operate the system.
According to McKinsey’s 2025 AI survey, organisations that started with focused pilot projects were significantly more likely to scale AI successfully than those that attempted enterprise-wide rollouts from the start.
Lesson 5: Measure What Matters, Not What’s Easy
It’s tempting to measure AI success by technical metrics — model accuracy, processing speed, uptime. These matter, but they’re not what your CFO or board cares about.
The projects that earned continued investment were the ones that could point to business outcomes. Revenue protected or generated. Hours saved. Error rates reduced. Customer satisfaction improved. Cost per transaction lowered.
If you can’t draw a line from the AI project to a metric the business already tracks, you’ve got a reporting problem that will eventually become a funding problem.
What 2026 Should Look Like
The hype cycle for AI in business is maturing. That’s a good thing. It means conversations are shifting from “should we use AI?” to “where should we use AI, and how do we do it well?”
